Establish the construction supply first
Check that your stone quarry is producing and the Mason's Guild can receive its input. The official instructions require both parts of this chain; placing an upgrade selection does not supply the materials.
The construction-point display and regional balance help you inspect the resource situation. Production-chain tooltips identify inputs and the location of production, while warning icons highlight missing input products.
If the road refuses to upgrade, the FAQ's specific tip is to check how much stone is available for the masons. Follow the shortage through the quarry and guild instead of assuming every upgrade failure is a placement problem.
Mark the beginning and end of the upgrade
Use the bottom-bar Upgrade road or bridge tool. Click once to select the beginning of the road section, then click again to confirm the endpoint.
This is an upgrade to an existing road, rather than the initial road-building action. For new connections, the road tool links the central market squares of settlements; Shift supports diagonal placement, and water crossings need a bridge.
An upgrade does not replace a missing connection. If goods are not being delivered, check that the settlements are connected and that the receiving food recipe or equipment is selected as well as considering road capacity.
Upgrade where capacity is holding back traffic
Dirt roads carry a limited amount of vendor traffic at a limited speed. Stone roads improve both the amount of traffic the road can handle and the speed vendors can travel.
The game notifies you when a particular road no longer has sufficient capacity. That makes a reported busy connection a practical place to investigate first, without inventing a rule that every road must be upgraded immediately or a fixed percentage speed increase.
Keep interregional freight rules separate. In the demo, heavy goods such as stone require river transport between regions. Upgrading a land road does not make those heavy goods eligible for interregional road trade.
